Indian commerce departments assign group projects because the syllabus says “teamwork,” because eighty scripts cannot be marked individually in a fortnight, and because a ratio pack looks richer with five names on the cover. Students have already decoded the incentive. The student with a laptop writes the file. A cousin in accounts supplies last year’s statements. Two members contribute a logo and a WhatsApp “done.” Everyone receives the same internal mark. The free-rider learns that visibility is optional. The scribe learns that competence is a tax. By the third semester the back row has a stable strategy: join a group that already has a writer, stay silent in the viva, and collect the band. This briefing keeps a team product and refuses to let the shared mark become the grade.
The method assumes the room you actually teach: 60 to 120 students, mixed first-generation and coaching-centre backgrounds, uneven laptop access, a project component of 10 to 20 internal marks, and a moderation committee that will ask why two students in the same group received different numbers. It does not assume peer-assessment software or a project lab. It assumes a task one person cannot finish, a grade split published on day one, two checkpoints with named artefacts, and a complaint rule slower than gossip and faster than the viva.
1. Why the shared mark is the real syllabus
Students do not read learning outcomes. They read the mark scheme. If the only scored object is a single PDF with five names, the rational response is to minimise effort and stay near the person who will submit. That is not a character flaw. It is the syllabus you wrote when you said “group project: 15 marks, one submission.”
Three campus habits make it worse. Friendship formation leaves the student who travels two hours, works after 4 p.m., or is isolated in the section in a residual group, then marks that group as if it had the same social capital. Cover-page assessment rewards a coloured dashboard over a thin but honest working. The mercy viva lets one student speak while the others nod, and the teacher, unwilling to fail silence in public, gives the speaker’s mark to the group.
Do not abolish groups because free-riding exists. Commerce work is joint: a ratio needs a policy note, a credit memo needs the collection story, a cost sheet needs someone who saw the process. The repair is a joint product that is necessary and an individual trace that is non-negotiable.
2. Write a task one person cannot finish alone
Most assigned “group projects” are individual essays with extra names. A listed-company ratio pack, or a marketing plan for the writer’s uncle’s shop, can be finished by one person. Interdependence has to sit in the evidence. Use two streams a single student cannot credibly hold. In financial accounting, pair a published statement with a field note on how a shop actually records credit sales and which textbook entry it ignores. In cost accounting, pair a standard cost sheet with a process note: where material waits, who authorises a variance. In finance, pair a ratio pack with a credit decision under a constraint the pack does not contain — a drawing-power limit, a seasonal collection lag, a related-party receivable buried in a note.
The group product is a decision memo of four pages. It must cite one published or primary figure and one field note that contradicts or qualifies that figure. A memo with only downloaded ratios is incomplete, not average.
2.1 Cap the company and kill the recycled file
If any Nifty name is allowed, half the section will resubmit last year’s Reliance or Asian Paints pack. Restrict the universe: listed firms outside the top 100 by market capitalisation, or unlisted firms in the district with one showable document — a GST summary, an audited page, a sanction letter. Ban firms used by the previous two batches and publish the list. Recycled projects die when the firm is local and the field note has a date.
2.2 Name the roles as evidence, not as titles
Role labels — leader, researcher, designer, presenter — are theatre. Replace them with evidence duties that appear in the appendix:
- Figure owner. Extracts the published number, notes the page, and flags one accounting policy that changes the ratio.
- Field owner. Writes a dated note of what was seen, asked, or refused. A refusal is valid evidence.
- Reconciliation owner. Shows where the field note and the figure disagree, in one table.
- Decision owner. Writes the recommendation sentence and the condition under which it fails.
Four duties fit a group of four. In a group of three, merge figure and reconciliation. In a group of five, add a methods owner who documents what was not done. Do not add a “PPT owner.” Slides are a by-product, not a duty.
3. Split the grade before the groups form
Publish the split on the day you announce the project, before groups exist. A split that appears after the complaint file looks like punishment. A split on day one looks like the course.

Forty percent shared makes the memo worth coordinating. Forty percent individual makes absence visible. Twenty percent on checkpoints stops the week-twelve paste. If the register forces one number per group, keep the split in the working sheet and enter the weighted total. The moderation file then shows why Priya has 14 and Amit has 9. That file is the defence when a parent calls the head of department.
3.1 What the individual page must contain
One page, handwritten or typed, submitted with the memo. It is not a reflection (“I learned teamwork”). The figure owner pastes the extracted line and the policy note. The field owner writes who was asked, on what date, and what was refused. The reconciliation owner shows the disagreement in numbers. The decision owner writes the sentence and one condition. If the page could have been written without the other three, the task design has failed. If the scribe wrote it the night before, the viva probe will catch it — but only if you ask about the page, not the slides.
3.2 Peer scores are a signal, not the mark
Confidential peer ratings are easy to game in a friendship group. Use them as a trigger, not as arithmetic. If three members rate one student at the floor, open the duty page and the checkpoint trail. Do not auto-deduct. Blocs will otherwise punish the student who challenged a copied table. Treat the score as a question and answer it with evidence you already hold.
4. Form groups without reproducing the hostel hierarchy
Self-selection reproduces the hostel, the coaching batch, and the gender split. Purely random groups often cannot meet. Use constrained self-selection.
- Students submit one preferred partner, not a full group, by a date in week two.
- You pair those dyads so at least one member is outside the pair’s usual bench.
- Students who submit no partner are distributed by you. Say this aloud. Residual status is not a punishment.
- Cap at four. Five is where the fifth name becomes decorative.
Allow one three-day swap window, then freeze membership unless you approve a documented exit. Endless swaps teach students that the group is a negotiation. Let the travelling student and the evening-shift student name a meeting constraint on the form so you do not build a group whose only common hour is a fiction.
Formation form
Preferred partner, meeting constraint, firm shortlist of two, duty preference. Four lines. Collect paper if the LMS login fails for half the section. Do not wait for a portal.
Freeze rule
After the swap window, a student who leaves must carry their duty page to a new group or submit an individual alternative you defined on day one. Exit is allowed. Disappearance is not.
4.1 The individual alternative is not a threat
Some students cannot group: a medical constraint, a documented conflict, a late joiner. Publish a narrower individual task on day one — same memo, same field note, no shared 40 percent, full weight on the duty page and a slightly longer probe. If the alternative is secret, students will demand it after the group fails. If it is public and slightly harder, only students who need it will take it.
5. Run two checkpoints while repair is still possible
A single week-twelve deadline invites the all-night file. Two checkpoints, scored inside the 20 percent, move the work into weeks when you can still intervene. You are not marking the final memo twice.
5.1 Checkpoint A, week four: the firm and the field plan
Each group submits the firm, the document they will use, and a five-line field plan: who will be asked, what question, what refusal they will record if the visit fails. Reject duplicate firms and fantasy visits (“we will interview the CFO”). A rejection in week four is a gift. The same rejection in week twelve is a crisis. Return one sentence: approved, change the firm, or narrow the question. Do not write the plan for them.
5.2 Checkpoint B, week eight: the disagreement table
The reconciliation owner brings a table with one published figure, one field figure or refusal, and a blank decision column. Other duty pages are one paragraph each. You are checking existence, not polish. A group with only slides has not started. Record that while a month remains.
Use the checkpoint hour as a clinic, not a presentation festival. Four groups, fifteen minutes, tables on the bench. The office-hour loop in this series — ticket, break, one line, next artefact — works if the ticket is the disagreement table. Slides hide who did the arithmetic.
5.3 The probe is one question, not a speech
At the viva, do not ask “explain your project.” Ask the figure owner for the policy note, the field owner for the date and the refusal, the reconciliation owner for the cell that changed the decision, the decision owner for the condition. The student who wrote the page answers in a minute. The student who memorised the script stalls on the cell. Score the probe inside the 20 percent. Do not reopen the shared memo unless it is fabricated.
If you already design internals for judgment rather than memory, keep that instinct. The test-design briefing uses the same test: a decision under a constraint, not a tour of the chapter.
6. Handle absence, the complaint file, and the pasted draft
Free-riding becomes a staff-room crisis only when the rule arrives after the anger. Publish three procedures on the project sheet and use them.
6.1 Absence is a missing page, not a character finding
If a duty page is missing at checkpoint B, that student moves to the individual alternative unless the group and the student sign a repair plan with a date. Do not hold a class trial. Do not ask the group to “sort it out,” which usually means the scribe continues and the complaint arrives at the viva. The student may still earn the shared memo mark if they complete a late duty page before final submission, with a cap you stated on day one — duty page out of half, for example. A cap announced late looks vindictive. A cap in week one looks like a deadline.
6.2 The complaint file has a window
Accept written complaints until 72 hours after checkpoint B and until 72 hours after final submission. Not during the viva, and not after marks are uploaded. The complaint must name the missing artefact. “He did not cooperate” is not actionable. “The field note has no date and he could not name the shop” is, because you can test it. Reply in writing with the pages, checkpoint stamps, and probe note. Parents and principals receive the same page.
6.3 A pasted draft is a duty failure
Generative tools now write the industry overview in an hour. Do not ban what you cannot detect; specify what must be local. A field note with a date, a shop name, and a figure that is not in the annual report is hard to paste. A decision sentence that cites the disagreement table is hard to paste. An industry chapter with no table is the paste. Score that chapter at zero inside the memo and leave real duty pages intact. Say so in the brief. For comments on those pages, use the same economy as the feedback briefing: one error type, one next fix, no essay about attitude.
6.4 Language, access, and the student who cannot visit
Field work fails students who cannot travel, who are not allowed to visit a shop alone, or who have no network. Build a second path: a logged phone call, a family-business document with permission, or a published note you assign. The standard is a dated trace that qualifies the textbook figure, not a photograph outside a factory gate. Otherwise first-generation students invent the visit or stay out of groups that demand one.
Permit the field note in the language the student thinks in. Require the decision sentence in the language of instruction. Mark the claim and the figure, not the article.
7. Field checklist and closing brief
Use this list before you announce the project. If you cannot tick the first four items, you are about to award a shared mark to a single scribe.
- The task needs two evidence streams. A downloaded pack alone is defined as incomplete.
- The grade split is on the sheet before groups form: shared memo, individual duty page, checkpoint and probe.
- Duties are evidence roles, not titles. There is no PPT owner.
- Firm choice is capped and previous-batch firms are banned.
- Formation collects one partner, a meeting constraint, and a residual rule.
- An individual alternative is public and slightly narrower.
- Checkpoint A kills fantasy firms in week four. Checkpoint B requires a disagreement table in week eight.
- The viva probe asks each student about their page.
- Complaint windows close before the viva drama and before the upload. Equalising is not a remedy.
- A paste without a local trace scores zero on that section. A refusal note with a date is valid field evidence.
- The moderation file can show why two students in one group differ.
- Page limits are short enough that you will read the duty pages in the teaching week you have.
Group projects fail in Indian commerce for a boring reason. The mark sits on the file, the file sits with the student who has the laptop, and everyone else learns the equilibrium. A speech about teamwork will not fix it. A four-page memo, a duty page, two checkpoints, and a one-question probe will not make every student generous. They will make free-riding visible while you can still do something other than average the anger.
